What's in the kit
| File | What it's for | Formats |
|---|---|---|
| RFQ document | The request itself. Your company details, the lines to price, the deadline, the terms and how you'll compare | Word, Google Docs, PDF |
| RFQ workbook, "Line items" tab | The list of what you're buying, one line per item | Excel, Google Sheets |
| RFQ workbook, "Supplier response" tab | The sheet suppliers fill in, with the same lines in the same order | Excel, Google Sheets |
| RFQ workbook, "Quote comparison" tab | Every supplier's price side by side, with the lowest marked on each line | Excel, Google Sheets |
| RFQ workbook, "Weigh it up" tab | Optional. Give price, lead time and terms your own weights | Excel, Google Sheets |
| 7 emails | RFQ email template, answer RFQ related questions, reminder to quote, chaser for quotes, ask for a best and final price, award the RFQ and thank the others | Copy from this page |
Every file comes blank and filled. The filled versions use the example that runs through this page.
How to fill in the RFQ, field by field
| Field | What to write | Why it matters |
|---|---|---|
| Your company and contact | Company name, address, who to reply to | Suppliers know who's asking and where to send questions |
| RFQ number and date | A short reference, like RFQ-2026-118 | Replies and emails can quote it, so nothing gets mixed up |
| Reply by | A date and time, with your time zone | Everyone works to the same deadline |
| How to reply | "Fill in the reply sheet and email it to ..." | Replies come back in one shape |
| Lines | One item per line: description, part number or spec, quantity, unit | Each supplier prices exactly the same thing |
| Brand | The brand you need, or "or equivalent" | Tells suppliers whether they can offer an alternative |
| Needed by and deliver to | The date and the full delivery address | Lead time and freight depend on both |
| Delivery terms | "Delivered to our site" or an Incoterm with a place, like "DAP Dayton, Ohio" | Says who pays freight, and where the price stops |
| Payment terms | For example "Net 30 from invoice" | Suppliers price longer terms differently |
| Price valid for | For example "at least 30 days" | You need time to compare and get sign-off |
| What you'll compare on | Price per line, lead time, terms. Say if you may split the order | Suppliers know how to win, and it keeps the process fair |
| Attachments | Drawings, spec sheets, photos | Anything a supplier needs to price the line |
Write lines every supplier prices the same way
Most messy quotes start with a messy request. Before you send, check each line:
- One item per line, with a number. Suppliers can then answer "line 3" instead of describing the item again.
- A quantity and a unit. Write "500 pieces", not "500". Say "box of 100" only if you buy by the box.
- The spec, in full. Size, material, finish, grade and standard. "Hex bolt M10 x 50, grade 8.8, zinc plated, ISO 4017" is a line. "M10 bolts" isn't.
- Brand or equivalent. If any good brand will do, say "or equivalent" and ask suppliers to name what they offer.
- Alternatives in their own column. Ask suppliers to put an offered alternative next to the line, not in place of it. You then compare like with like first.
- Drawings by revision. For made-to-order parts, give the drawing number and revision on the line.
Delivery and payment terms, in plain words
Freight can change which quote is cheapest, so say where the price should stop. Within one country, "delivered to our site, freight included" is usually enough. For goods from abroad, use an Incoterm with a named place. Incoterms are the rules published by the International Chamber of Commerce (ICC) that say who pays for transport, insurance and duty.
| Term | What the supplier's price covers |
|---|---|
| EXW (Ex Works) | The goods, ready at the supplier's site. You arrange and pay for everything after that |
| FCA (Free Carrier) | The goods, cleared for export and handed to your carrier at the named place |
| FOB (Free On Board) | The goods, loaded on the ship at the named port. Sea freight only |
| CIF (Cost, Insurance and Freight) | Sea freight and insurance to the named port. Your risk starts when the goods are loaded at origin |
| DAP (Delivered at Place) | Delivery to your named place. You pay import duty and taxes |
| DDP (Delivered Duty Paid) | Delivery to your named place, with import duty and taxes paid |
The full rules are in ICC's Incoterms 2020. Ask every supplier for the same term, or the prices won't line up.
For payment, name your usual terms, like "Net 30 from invoice". Ask suppliers to say if they need something else, such as a deposit.
How many suppliers, and how long to give them
Send the request to the three to five suppliers most likely to reply. Fewer than three gives you little to compare. More than five makes more work than it's worth for most routine buys. Our guide how to get quotes from suppliers covers how to rank your suppliers.
Need more suppliers to ask? Upload your supplier list to SourcingHQ (Excel or CSV, any layout). It suggests more suppliers like them, near a place you choose. Find more suppliers like yours.
How long to give them depends on what you're buying. These are starting points, not rules:
| What you're buying | Time to reply |
|---|---|
| Stock items, like fasteners, bearings or cable | 2 to 3 working days |
| Items from a catalog that need a lead time check | 3 to 5 working days |
| Made-to-order parts, to a drawing | 5 to 10 working days |
| Services that need a site visit | 1 to 2 weeks |
If a supplier asks for more time, give the same extra time to everyone.
Keep it fair
Suppliers quote their best price when they trust the process. Three rules help:
- Same information to everyone. Same lines, same files, same deadline.
- Answer questions one to one. Reply only to the supplier who asked, with email 2 below. If the answer changes what everyone is pricing, like a quantity, a spec or the date, send the change to every supplier.
- Keep prices private. Never tell one supplier what another quoted. If you want a better price, ask everyone for their best and final price at the same time.
The 7 emails
Each email is short and written to be sent as is. Replace the parts in square brackets. Send to each supplier separately, or use Bcc, so suppliers don't see each other.
1Send the request
Subject: Request for quotation [RFQ number]: [what you're buying], reply by [date] Hello [supplier name], We'd like your quotation for the items in the attached request ([RFQ number]). Please fill in the reply sheet with a unit price for every line you can supply. Leave a line blank if you can't supply it. If you'd offer an alternative, add it in the "Offered item" column next to the line. Please reply by [time, time zone] on [date]. Prices should include [delivery to our site / the Incoterm and place] and valid for at least [30] days. If anything's unclear, ask me before [date]. Thank you, [Your name] [Company, phone]
2Answer a supplier's question
Subject: [RFQ number]: answer to your question Hello [supplier name], You asked: [question 1, question 2]. Our answer: [the answer]. The reply date is still [date]. Thank you, [Your name]
3Reminder before the deadline
Send it one working day before the deadline, to suppliers who haven't replied yet.
Subject: Reminder: [RFQ number] quotes due [date] Hello [supplier name], A quick reminder that quotes for [RFQ number] are due by [time, time zone] on [date]. If you won't be quoting this time, a one-line reply is helpful, so I don't wait for it. Thank you, [Your name]
4Chase a supplier who didn't reply
Send it the day after the deadline. Keep it to one chase.
Subject: [RFQ number]: are you quoting? Hello [supplier name], I haven't received your quote for [RFQ number], which was due yesterday. If you can send it by [new time, date], I'll include it. If not, no problem, and I'll keep you in mind for the next request. Thank you, [Your name]
5Ask for a best and final price
Send it to every supplier still in the running, on the same day, with the same deadline.
Subject: [RFQ number]: best and final price by [date] Hello [supplier name], Thank you for your quote for [RFQ number]. We're now asking each supplier still in the running for their best and final price. Please send your final unit prices on the same reply sheet by [time, time zone] on [date]. We'll decide on these prices, and we won't ask again. [Optional: Please also confirm (the lead time / the price validity / freight) on lines [numbers].] Thank you, [Your name]
6Award
Subject: [RFQ number]: your quote is accepted Hello [supplier name], Thank you for your quote. We'd like to go ahead with [lines / all lines] at the prices in your quote dated [date]. Our purchase order [PO number] follows [today / by date]. Please confirm the delivery date once you have it. Thank you, [Your name]
7Thank the suppliers who didn't win
The regret email matters. Suppliers who hear back are more likely to quote next time. Never share the winning price.
Subject: [RFQ number]: thank you for quoting Hello [supplier name], Thank you for your quote for [RFQ number]. This time we've placed the order with another supplier. [Optional, one line: Your price on [lines] was close. / Lead time was the deciding point.] We'd like to ask you again on our next request. Thank you, [Your name]
One example, from request to award
Thornvale Bottling Co. runs a bottling plant in Dayton, Ohio. Its maintenance team needs spares for a filling line. The buyer sends RFQ-2026-118 to four suppliers.

What came back
| Line | Kestrelmoor Fasteners | Tarnbrook Industrial | Brackenmere Fixings | Quillfield Supply |
|---|---|---|---|---|
| 1. Bearing | Not quoted | 4.20 | 3.85 (alternate brand) | No reply |
| 2. Hex bolt | 0.21 | 0.24 | 0.22 | No reply |
| 3. Washer | 0.03 | 0.04 | 2.90 per box of 100 | No reply |
| 4. Lock nut | 0.09 | 0.11 | 0.10 | No reply |
| 5. Grease | Not quoted | 11.50 | 12.40 | No reply |
| Freight | Included | Included | 35.00 extra | |
| Lead time | 4 days | 5 days | 10 days |
All prices in US dollars, per piece unless stated. Bold is the lowest on the line; shaded cells need a check before you compare.
Reading it
- Brackenmere's washers are in a different unit. 2.90 a box of 100 is 0.029 a piece. Convert it yourself before you compare, and note it on the sheet.
- Brackenmere's bearing is a different brand. It's cheapest, but check the alternate is acceptable before you count it.
- Kestrelmoor quoted three lines of five. Its total would look lowest only because two lines are missing. Compare line by line.
- Brackenmere charges freight. Add it as its own row, so it isn't lost.
- Quillfield didn't reply. Send email 4 once. If it keeps happening, stop asking them.
The second round. The buyer sends email 5 to Tarnbrook and Brackenmere for lines 1 and 5. It also asks Brackenmere to confirm the alternate bearing's brand. Tarnbrook comes back at 3.95 on the bearing.
The award. The order is split by line:
When replies come back messy
Real quotes rarely come back in your format. Here's what to look for:
| What you see | What to do |
|---|---|
| A minimum order quantity above your quantity | Note it next to the price. A low price on 1,000 pieces isn't a price on 500 |
| Price breaks ("0.24 each, 0.20 over 1,000") | Compare at your quantity, and keep the break as a note |
| A partial quote | Compare the lines they did quote. Don't compare totals |
| An alternative item | Compare it separately until you've checked it's acceptable |
| Another currency | Keep it in its own currency. Convert only with a rate you choose and date |
| A short price validity | Note the date. If you can't decide in time, ask for an extension |
| Charges outside the lines | Freight, packing, tooling, setup: give each its own row |
Got the replies? Paste or upload them into SourcingHQ's free quote comparison tool and see them line by line, with no signup. It marks the lowest price on each line. It also ranks the quotes on each line (L1, L2, L3, or 1st, 2nd, 3rd), within the same currency only. Units and currencies are never converted, and rows with mismatched units are flagged with no rank. You check how the lines are matched before the comparison shows.
The second round: best and final, or a live auction
When two or more quotes are close, a second round often gives a better price. You have two ways to run it.
Best and final by email
Send email 5 to every supplier still in the running, with one deadline. It's simple. Each supplier gets one more chance and doesn't see the others.
A live reverse auction
Suppliers bid against each other's prices for a fixed time, line by line. SourcingHQ runs these:
- Invites go out in your company's name, and suppliers bid from an email link without creating an account.
- Open or blind: you choose whether suppliers see the lowest price.
- Free quotes or strict bidding: a supplier can revise any price under your ceiling, or each new bid must beat the current lowest.
- A bid that takes the lead in the last 2 minutes resets the clock to 3 minutes. Nobody wins by bidding at the last second.
- You can split the award line by line.
Prefer to send the request online?
You can skip the document altogether. In SourcingHQ, describe the purchase in a chat, or forward the enquiry email, and you get a draft request with the line items filled in. The AI doesn't invent line items or ceilings, and you review everything before it goes out. The AI never sends, awards or contacts suppliers. You decide each of those.
Buying in India
The kit works the same way in India, with four additions:
- GSTIN. Put your GSTIN on the request, and ask for the supplier's on the reply sheet. The filled India example below shows where.
- HSN or SAC code. Ask suppliers to give the HSN code for each item (SAC for services). It shows which GST rate applies.
- GST shown separately. Ask for prices before GST, with the GST rate and amount in their own columns. Then you compare like with like.
- L1, L2, L3. Indian buyers mark the lowest quote on a line L1, the next L2 and so on, in a comparative statement of quotations. The free comparison tool shows L1, L2, L3 for visitors from India.
Some suppliers are registered micro or small enterprises (Udyam). Payment terms agreed with them can't be longer than 45 days (MSMED Act 2006, section 15).

RFQ, RFP and RFI: which one?
| Document | Use it when | You get back |
|---|---|---|
| RFI (request for information) | You don't know yet what's on the market | Information about suppliers and what they offer |
| RFQ (request for quotation) | You know exactly what you need | Prices for the same lines, ready to compare |
| RFP (request for proposal) | You know the problem, not the answer | Proposals that differ in approach and price |
Our guide on RFQ software covers the RFQ process in more depth.
Common mistakes
- Forwarding a customer's email as the request. Suppliers then each read it differently.
- No unit on a quantity. "100" could be pieces, boxes or meters.
- Comparing totals. A missing line makes a total look cheap.
- Different deadlines for different suppliers. It's unfair, and late quotes get compared against early ones.
- Not telling the suppliers who didn't win. They stop quoting.
Common questions
What is an RFQ template?
It's a ready-made request for quotation. You fill in your details and the items you need, then send it to suppliers so they all price the same lines. This kit has the request, a reply sheet, a comparison sheet and the emails.
What should an RFQ include?
Your details, an RFQ number, a reply-by date with a time zone, and one numbered line per item with a quantity and unit. Add the delivery address, payment and delivery terms, how long prices must be valid, and what you'll compare on.
How do you write an RFQ email?
Keep it short. Name the RFQ number and the deadline in the subject, attach the request, and ask for a unit price on every line. Email 1 above is ready to copy.
How many suppliers should get an RFQ?
Three to five is enough for most purchases. Choose the suppliers most likely to reply, and send each one the same request.
What do L1, L2 and L3 mean in a quotation?
They're ranks. L1 is the lowest price on a line, L2 the second lowest and L3 the third. Indian buyers use them in a comparative statement of quotations.
Can I use the template in Google Sheets or Google Docs?
Yes. Open the Google version and choose "Make a copy". The copy is yours, and nothing is shared with us.
Next step
Once the replies are in, compare them line by line. Use the "Quote comparison" tab in the workbook, the quotation comparison template, or SourcingHQ's free comparison tool. After the award, the purchase order comes next.
About this template. Written by the SourcingHQ Team. The field list draws on real public RFQs, like the samples in GSA's Acquisition Gateway, and the delivery terms on ICC's Incoterms 2020. All company names in the examples are made up.
